Instead of optimizing departments one at a time, Northstar mapped a project from signed contract to customer handoff. Eleven queues appeared. One specialist review accounted for nearly half the waiting time.

The team protected the constrained specialist from interruptions, defined approval thresholds, and replaced scattered status meetings with one short queue review.

Routine choices moved to the people closest to the work. Exceptions became visible early, while leaders focused on removing the few obstacles only they could resolve.

Stage 03 · Sustain

Build the learning loop.

A simple flow dashboard tracked arrival rate, work in progress, age, and completion time. Every two weeks, the team tested one change and kept only what improved the system.

Improvement became a habit rather than a rescue project. When the original constraint eased, Northstar could see where pressure moved next—and respond before another backlog formed.
